"No hot water" and "not enough hot water" sound like the same complaint with different severity. They're almost never the same fault.
Three descriptions. Three different sets of components.
No hot water at all means something has stopped. Power, gas, ignition, or a control — a binary failure, and the list of possible causes is short.
Lukewarm water means something is still working, partially. Half the heating capacity, or a thermostat reading wrong, or hot and cold mixing where they shouldn't.
Hot water that runs out quickly means the heating works fine and the volume is the problem. Nothing has failed in the way people assume — the tank is delivering less than its rated capacity, or refilling too slowly.
Three different diagnoses. Three different parts. And the words people use to describe them get swapped constantly, which is why so many visits start with the wrong assumption.

"There's no hot water at all"
Something has stopped completely — the causes are fewThe breaker has tripped, the high-limit reset has tripped, or both heating elements have failed. Check the breaker before you call — it costs nothing and occasionally solves it. There's also a reset button on the upper thermostat that trips on overheat, and it's a common find.
The pilot has gone out, the thermocouple has failed and won't hold the gas valve open, the igniter has failed, or the gas control valve has. Confirm other gas appliances are working before assuming it's the heater.
An isolation valve closed by accident, or a supply issue affecting the whole property.
"It's lukewarm"
Partial capacity — and it points somewhere quite specificTwo elements share the work — upper and lower. Lose the lower and you get a small amount of very hot water at the top then rapid cooling. Lose the upper and you get lukewarm throughout. The classic single-element signature.
Simple, common, cheap.
The tube carrying incoming cold water to the bottom of the tank has broken, so cold enters near the top and mixes straight into your hot draw. Produces lukewarm water that also runs out fast.
Where one is fitted for scald protection.
Insulating the lower element or the tank floor, so heat can't transfer efficiently.
"It runs out too fast"
Heating is fine — available volume isn'tMinerals settle out and build on the floor, and every litre of sediment is a litre of hot water you don't have. On a 150-litre tank losing 30 litres to sediment, you have a 120-litre heater.
Mixing cold into the top of the tank.
So only the top portion of the tank is being heated.
The tank is emptying faster than it can reheat — worse in winter, when incoming water is colder and the lift is greater.
The unit never matched the household. Not a fault at all, and no repair changes it.
More occupants, a new shower with higher flow, a different usage pattern. The heater hasn't changed; the requirement has.
Everything above is repairable. This isn't.
A leak from the body of the tank. Not a fitting, not a valve, not a connection above it — the shell itself.
Storage tanks corrode from the inside. A glass lining protects the steel, and a sacrificial anode rod corrodes preferentially to protect the lining. When the anode is spent and the lining is breached, the steel begins to go — silently, over years, from a surface nobody can inspect.
By the time water appears through the tank wall, the failure is complete. There's no repair. Welding, sealants, and patches on a pressure vessel that heats and cools daily are not repairs — they're delays with a worse ending.
Isolate the cold feed, switch off the power or gas to the unit, and call. That heater is being replaced, and the only decision left is what replaces it.
Water at the base of a heater comes from the relief valve discharge, the supply connections, the drain valve, condensation on a gas unit, or another leak entirely — as often as it comes from the tank. Four of those five are repairs.
No hot water at one tap with everything else fine is almost never the heater. That's a mixer cartridge, an isolation valve, or a blocked aerator on that fixture. Say so on the call and you may save yourself the wrong visit entirely.

The unit is comfortably within its service life, the fault is a component, there's no tank corrosion, and it has been meeting demand.
The tank has failed, the unit is past its expected life with a significant fault, it has never met demand, repairs are becoming a pattern, or there's visible corrosion at fittings and the base.
And you should be shown the reasoning, with the evidence it came from.
It's behind more symptoms than any other single cause, and it's entirely preventable.
Dissolved minerals in the incoming water precipitate out when heated and settle on the tank floor. Every litre heated adds a little more. Hard water accelerates it dramatically.
The sediment layer occupies volume that used to hold hot water. Your tank hasn't shrunk on paper — it has in practice.
On a gas unit the burner is beneath the tank floor. Water trapped under the sediment layer superheats and boils through it, producing the rumbling and banging people describe. That's the sound of the tank floor being overheated, because the sediment is insulating steel from the water that's supposed to cool it.
On an electric unit, the lower element gets buried. It runs hot, surrounded by sediment rather than water, and fails early.
Heat has to pass through the deposit before it reaches the water, so the unit works harder for less.
Overheated steel and a stressed lining lead exactly where you'd expect.
Flushing, annually as a baseline and more often in hard water. Done from the start, it prevents all of this. Left ten years, the deposit hardens and flushing may no longer remove it — which is why maintenance neglected long enough stops being recoverable.
The anode rod is the single highest-value maintenance item on a storage water heater, and it's almost universally ignored.
It's a sacrificial metal rod suspended in the tank, deliberately more reactive than the steel around it. Corrosion attacks it instead of the tank lining. It's designed to be consumed.
Nothing dramatic, immediately. Corrosion simply moves on to the next available target, which is the tank itself, and the countdown to a leaking shell begins.
Several years typically, faster in soft or aggressive water, faster still where the unit runs hot.
A rod costs very little. A tank costs a great deal. Checking it every few years and replacing it when spent is the difference between a heater that reaches fifteen years and one that fails at eight.
It isn't visible, nothing reminds you, and the unit gives no indication that it's gone. There is no warning light for the thing that's protecting your tank.
A rotten-egg smell in hot water is usually the anode reacting with bacteria in the supply. Addressable, and not a reason to replace the heater.
